You don’t need to be an expert. Just compare, observe, and trust your instincts. If any item turns red, pause and investigate.
🔍 Dimension 1: Communication & Transparency
1. They avoid showing production capacity
🚩 Red flag: If “Don’t worry, we’ll prioritize you” is their only answer, your delivery date is based on a salesperson’s promise, not reality. Do they offer actual capacity details?
2. They hide outsourcing
🚩 Red flag: If they can’t tell you which parts are outsourced and to whom, you’re heading into “unexpected delay” territory again. Transparency here is critical.
3. Quality reports are always one sentence
🚩 Red flag: “All checked, all good” = No data, no evidence, no confidence. You need more than a one-line report to trust the quality.

4. Workshop looks messy
🚩 Red flag: Mixed materials, blocked aisles, missing labels — chaos in the workshop = chaos in quality. The workspace reflects the factory’s control over production.
5. No maintenance records for key equipment
🚩 Red flag: A million-dollar machine with zero logs? That’s a future delay waiting to happen. Maintenance is key to keeping production on schedule.
6. Samples and mass production don’t match
🚩 Red flag: If samples are handmade but mass production is automated, expect surprises — and not the good kind. The gap between samples and production scale can lead to serious quality issues.

7. Key positions keep changing
🚩 Red flag: High turnover = unstable quality, unstable delivery. When your main point of contact changes frequently, so does the consistency of your results.
8. They resist higher standards
🚩 Red flag: If “everyone does it this way” is their answer to improving practices, they’re not invested in making improvements. This attitude is a red flag for long-term success.
9. They blame others when issues happen
🚩 Red flag: A partner who avoids responsibility will leave you alone in a crisis. Accountability is essential for a reliable partnership.
10. The boss’s office is luxurious, but the workshop isn’t
🚩 Red flag: This isn’t about money; it’s about priorities. If a factory doesn’t invest in its people and processes, it’s unlikely to grow in a sustainable way.
